What I Learned From Putting 100 CEOs Underwater
Leadership shows up when it’s hard to breathe.

Jordi Mullor
There’s a moment right before someone goes underwater — a pause, a flicker of doubt in their eyes — you can’t miss it. They take one last deep breath, usually close their eyes, and slowly submerge their face into the water. The surface goes still, and everything else fades away. I’ve witnessed this dance hundreds of times.
They’re about to meet themselves — their full, true, present self.

We’ve guided over 100 CEOs through underwater breath holds. People who are used to making high-stakes decisions with confidence… now floating face-down in a pool, breath held, still — with no urgency for anything except the one thing they’re there to resist: breathing. No phones. No noise. No titles. Just water, silence — and the truth that shows up in stillness.
It sounds poetic, but I can assure you, you can feel the internal battle happening in front of you from several feet away.
It’s Not About the Breath or Time Underwater
Technically, yes, it’s a breath-hold exercise. But that’s not the point. The breath is just the door. Most leaders I meet are caught in a cycle of constant output — decisions, meetings, expectations. Always performing. Always “on.” But when you strip that away — when they’re alone with their breath, or without it — something raw and real shows up.
We don’t teach people to hold their breath. We teach them to expand their capacity — first mentally, then physically. The breath-hold is just a mirror. And what I’ve seen, over and over, is that the moment they come up gasping isn’t when their body needed air. It’s when their mind thought it did.
That edge — between perception and reality — is where the gold lives.
Perceived Limits vs. Real Potential
Most people live inside self-imposed ceilings. They say things like “I’m not that kind of person,” or “I could never…”
And then I watch those same people — the ones who swear they can’t last 30 seconds — go past two minutes. Not by pushing harder. But by letting go.
Letting go of tension. Of fear. Of the inner voice that’s been quietly lying to them for years. That realization doesn’t stay in the pool. It ripples into the way they lead. The way they listen. The way they face pressure.
Beyond the Known Zone
We often talk about comfort zones as if there’s only one — the place where things are familiar, easy, and predictable. But through our work, we've come to see that there are actually three distinct zones most people operate within: The Known Zone, The Ambition Zone, and The Potential Zone. You can learn more about how we define them here: Understanding Comfort Zones.
The truth? Most people live their lives bouncing between the Known and Ambition Zones. They achieve, strive, succeed — but rarely touch their true capacity. Not because it’s out of reach, but because they’ve never been taught how to access it. Worse, they're never rewarded for venturing into it.
We love showing people what that zone looks like for them.
That’s the space we create — experiences that help people step into their Potential Zone. Not through force, but through presence. Through discomfort. Through meeting themselves in a moment that feels real.
And when that happens — whether underwater, in nature, or in stillness — something shifts. And it stays with them long after they’ve dried off.
What Surfaces With Them
When a leader comes out of the water, something subtle shifts. They realize: “I had more in me than I thought.” And that changes how they show up. At work. At home. Under pressure. In uncertainty. In those precise situations where their best is needed — and the hardest to access. It’s not just confidence — it’s clarity. Calm. Presence.
They’re no longer reacting from stress. They’re responding from depth.
So… What’s Your Water?
You don’t need to hold your breath underwater with us. But we highly recommend you do find your edge — regularly. Where in your life are you operating inside perceived limits? What would it look like to stretch — not recklessly, but intentionally — beyond your Known and Ambition Zones?
That’s the work of The Rebel Path (our method for maximizing everyone's potential). And of every experience we build. It’s not about becoming someone new. It’s about remembering how powerful you’ve been all along.
Behind the Image
This photo was taken at the edge of a pool in Sayulita, Mexico — right after wrapping up a week-long experience with an incredible CEO peer group. It was one of those rare quiet moments, staring out at the ocean, where the weight of what we do at The Rebellion really landed for me.
We don’t usually host experiences in places we haven’t personally explored first. Part of our approach has always been about knowing the terrain — creating from a place of deep familiarity and intention. But this time, we leaned into our own discomfort. We stepped into what we call the Ambition Zone — choosing to trust the process, embrace vulnerability, and adventure into the unknown.
It paid off. Not just in the success of the experience itself, but in what it taught us. The reminder that growth doesn’t only happen for the participants — it happens for us, too. Every time we push our own edges, we get to live the work we ask others to step into.
This moment captures that feeling. Grateful. Humbled. Inspired to keep going.
Key Takeaways
Perceived limits are often false ceilings, but by how much? Most people underestimate what they’re capable of — not because their body or skills fall short, but because their mind taps out early. The breath-hold becomes a metaphor for how often we surrender to discomfort before we actually reach our limits.
Stillness reveals truth. In the absence of noise, roles, and performance — something raw and real shows up. Leaders discover who they are when there’s nothing left to hide behind. It’s not about holding your breath; it’s about what surfaces in the silence.
Growth doesn’t happen in chaos or comfort — it happens in presence. Real transformation doesn’t come from grinding harder or staying cozy. It comes from intentionally stepping into the unknown — not recklessly, but with awareness. That’s the Potential Zone: the space beyond ambition where real capacity is built.
Letting go is more powerful than pushing through. Many breakthroughs in your work come not from people muscling through the challenge, but from surrendering — to fear, control, or limiting narratives. In that release, they unlock a deeper form of power.
How you show up under pressure is shaped by how you train outside with pressure. When leaders practice staying calm in discomfort — like underwater breath-holds — they build a new baseline for presence. That presence stays with them, reshaping how they lead, decide, and relate to others under pressure.

Learning to be comfortable at the edge

Pictured here are Andrea (an EO Member) and William Trubridge (my co-founder) during one of our Seattle immersions — a moment that captures far more than just time underwater. Andrea holds the 2024 record for the longest breath-hold of all our participants during the year. What makes this even more remarkable is that she almost didn’t join that day. She wasn’t feeling her best, but decided to tag along with her husband, thinking she’d simply watch from the sidelines.
Little did she know that just showing up — fully present and willing to explore her edges — would lead to one of the most powerful experiences of her life.
Andrea not only stayed for the session, she leaned into the work with curiosity and courage. She met herself at the edge, and in doing so, discovered she had far more capacity than she imagined. Since that day, she’s continued to push her boundaries, learning from her reactions and expanding her comfort zone — both in the water and beyond it. It’s one of my favorite reminders: sometimes, the decision to show up, to be fully present — even when you don’t feel ready — is the one that changes everything.
